Your dough is probably not dead. It is probably just cold.
Four reasons dough refuses to rise, in the order they actually happen — and the most common one is not dead yeast, it is a kitchen at sixty-four degrees and a baker who ran out of patience.
Dough that has not risen produces a specific kind of panic, and the panic sends almost everybody to the same conclusion: the yeast is dead. Sometimes it is. Far more often the yeast is fine and the room is cold, or the dough has risen and the bowl is lying about it.
Here is the order to check things in, which is roughly the order in which they are actually the problem.
1. It has probably risen more than you think
Nearly every recipe says until doubled, and a bowl is a terrible instrument for judging double. A dough in a wide bowl rises outward as well as upward, so it can genuinely have doubled in volume while looking barely changed from above.
Use the poke test instead. Wet a finger and press it half an inch into the dough.
- The dent springs straight back: not ready. More time.
- The dent fills in slowly and does not quite close: ready. This is the one you want.
- The dent stays exactly where it is, and the dough sighs: overproofed. It will still bake, it will just be flatter and more sour. Knock it back, reshape, and give it a short second rise.
If you want to remove the guesswork permanently, proof in a straight-sided container with a mark on the outside. This is the single change that ends the argument, and any deli container will do it.
2. The kitchen is cold
Yeast activity roughly halves for every eighteen degrees you drop. A dough that takes an hour at 78°F takes two and a half at 65°F, and a normal kitchen in October is 65°F.
So a dough that has done nothing in an hour has very often done nothing wrong. It has been given an hour and it needed three.
What to do: an oven with only the light on sits at about 80°F, which is close to ideal. So does an oven that has been switched on for one minute and then switched off, or a closed microwave with a mug of just-boiled water in the corner. Any of those turns three hours back into one.
The slow version is not worse, incidentally. A cold, long rise produces better flavor than a warm, fast one, because the yeast has time to make things other than carbon dioxide. Overnight in the refrigerator is a technique, not a delay.
3. The water was too hot
This is the real killer, and it is quick and quiet. Yeast dies somewhere around 130°F to 140°F. Hot water out of a domestic faucet is frequently 120°F to 140°F, which means a great deal of dough is killed by somebody following the instruction to use warm water and not owning a thermometer.
The target is 100°F to 110°F, which feels like a warm bath — comfortably warm on the inside of a wrist, never hot.
To find out whether this is what happened, proof a fresh teaspoon of yeast in a quarter cup of that same warm water with a pinch of sugar. Foam in five to ten minutes means the yeast is alive and your problem is elsewhere. Nothing at all means the packet was dead before it went in, or the water killed it.
4. Salt went straight onto the yeast
Salt draws water out of yeast cells, and in direct contact at high concentration it kills a meaningful fraction of them. It does not usually kill all of it, which is why the symptom is a sluggish rise rather than no rise, and why this one is so rarely diagnosed.
The fix is a habit: yeast into the water, salt into the flour, then combine. Never salt on top of yeast in a dry bowl.
Salt is not the enemy, to be clear — bread without it is flat-tasting and, less obviously, slack, because salt tightens gluten. A dough with no salt in it rises fast and then collapses. Two percent of the flour weight is the standard and it is standard for good reasons.
The other two, less often
Old yeast. It loses strength on the shelf and faster once opened. An opened jar belongs in the freezer, where it keeps for a year rather than a few months.
Too much sugar, or too much of anything. A very sweet enriched dough — brioche, cinnamon rolls, panettone — rises far more slowly, because sugar competes with the yeast for water and fat coats the gluten. Those doughs are supposed to take twice as long, and a recipe that says ninety minutes for a rich dough in a cold kitchen is being optimistic on your behalf.
Rescuing a dough that genuinely will not go
Nothing here is wasted. If the poke test says nothing is happening and a proof test says the yeast is dead:
- Dissolve a fresh packet of yeast in a quarter cup of water at 105°F with a pinch of sugar. Wait until it foams.
- Knead that through the existing dough. It will be sticky and unpleasant for the first minute and then it will come together.
- Rise somewhere warm.
The flour, the salt and the time are all still in there. You have lost an afternoon, not a loaf.
