Your cake sank, and the crater tells you which mistake it was

Five different mistakes make a cake sink and they leave five different craters. Read the failed cake before you rewrite the recipe, because four of the five fixes contradict each other.

Search why a cake sank and you will be handed the same list every time: too much leavening, oven too cool, you opened the door, underbaked, overmixed. All five are real causes. The list is still nearly useless, because it does not tell you which one was yours, and the fixes contradict each other — bake it longer and bake it cooler are opposite instructions, and doing both because a listicle said so is how the next cake fails differently.

The good news is that the cake in front of you is evidence. Each of those mistakes fails at a different moment in the bake and leaves a different crater. Cut a slice out of the middle, look at the crumb, and the cake will tell you which conversation to have.

Read the crater first

The dip is wet, dense and slightly gummy, and the edges are fine

It was underbaked. This is the most common cause by a distance and the one people are least willing to believe, because the skewer came out clean and the top was brown.

A cake sets from the outside in. The starch in the middle has to reach about 200°F and gelatinize — take up water and go firm — before the structure can hold its own weight. Until then the crumb is being propped up entirely by expanding gas, and the moment that gas cools and contracts, an unset middle has nothing to stand on and comes down.

Brown on top means the surface got hot. It says nothing about a spot two inches below it. And the skewer test is only honest in the exact center at full depth, which is not usually where people put it.

Next time: five to ten more minutes, and test in the middle, all the way down. A skewer should come out with a few damp crumbs clinging to it, not wet batter and not bone clean. Clean means you are already past done and heading for dry.

The whole cake rose enormously, then fell, and the crumb is coarse and full of tunnels

Too much leavening. The cake outran its own structure: the bubbles grew faster than the batter could set around them, they merged into large irregular holes, the walls between them thinned out, and the whole thing collapsed under itself.

The tell beyond the tunnels is taste. Excess baking soda leaves a faintly soapy, metallic edge at the back of the mouth — chemical rather than culinary — because there was more soda than there was acid to react with it. Excess baking powder tends to taste bitter rather than soapy.

The other tell is that this cake usually looks like it worked for the first two thirds of the bake. People remember it looking magnificent through the oven door. That is the symptom, not a consolation.

Next time: about a teaspoon of baking powder per cup of flour, or a quarter teaspoon of baking soda per cup with something acidic in the batter to react with it — buttermilk, yogurt, brown sugar, cocoa. Check the date on the tin, too: baking powder loses strength on the shelf, and a weak tin plus a doubled measure is a common combination.

It rose, then dropped while you were watching, and the drop had a moment

Thermal shock — the door. A cake in the first two thirds of its bake is a foam held up by hot air. Open the door and the oven loses fifty degrees or more in a few seconds; the gas in every bubble contracts at once and the unset structure folds.

You know if this is yours. There was a moment. The cake was up and then it was not.

Next time: no opening at all until at least two thirds of the stated time has gone. If you have to rotate the pan, do it fast and late. An oven light is there for exactly this.

It sank and the top is pale, and it took longer than the recipe said

The oven is not the temperature it claims. Home ovens are routinely twenty-five degrees off and some are further, and nothing about the dial tells you. A cake baked at 325°F when the recipe wanted 350°F spends too long in the rising phase and never gets the burst of heat that sets the top, so it rises slowly, sets late and settles.

The pale top is the giveaway. Underbaked-from-a-cold-oven and underbaked-from-short-timing produce similar craters, but a cool oven leaves the surface blond as well.

Next time: buy an oven thermometer. It costs less than the ingredients in one cake and it is the single most useful object in a home kitchen that most home kitchens do not have. Preheat for longer than the beep — a domestic oven says it is ready when the air is hot, not when the walls and the rack are, and the difference is another ten to fifteen minutes.

It sank in a deep, straight-sided pan, and the edges are dark

The pan was wrong for the batter. This one almost never appears on the lists and it is more common than the door.

The same volume of batter in a narrower pan sits deeper. Heat arrives from the sides and the bottom, so a deep batter sets a firm ring at the outside long before the center is anywhere near done. The middle keeps rising into a channel with set walls, runs out of leavening, and comes down — while the edges, which have been at temperature for twenty extra minutes, dry out and darken.

If you swapped a nine-inch round for an eight, you did not make a small change: an eight is about seventy-nine percent of the area, so the batter sits roughly a quarter deeper than the recipe assumed.

Two more, less often

Overmixed after the flour went in. Develops gluten, which makes a batter that is tough and elastic rather than tender. It traps gas well at first and then contracts as it cools. The crumb is chewy and slightly rubbery rather than crumbly, and there are usually visible tunnels running vertically.

Too much sugar or fat for the flour. Both tenderize by getting in the way of gluten and starch. Past a point there is not enough structure left to hold anything up, and the cake sinks with a greasy, dense, almost fudgy crumb and a slightly sunken edge as well as a middle. This is what happens when somebody adds an extra half cup of oil to make a cake moister.

What to do with the cake you already have

None of the above is fixable after the fact, so the question is what the cake becomes.

Cut the crater out. A round cutter through the middle turns it into a ring cake, which is a real thing that people make on purpose. Fill the hole with berries and cream and nobody is thinking about your oven.

Level the whole top off. A serrated knife, a sawing motion, and the sunken part is gone. Every bakery does this to every layer and nobody photographs it. Frost it and it is a layer cake.

Make it a trifle. A sunken cake is the ideal raw material — it is already damp, it tears rather than crumbles, and it is going under custard and cream. This is the answer that produces the best dessert, not the consolation prize.

If it is dry as well as sunken, brush the layers with simple syrup, a tablespoon or two each. Equal sugar and water, boiled and cooled. This is standard professional practice and it is not cheating.

The four things that prevent four of the five

  1. Weigh the flour. A cup scooped straight from the bag can be twenty percent heavier than a cup spooned in and leveled, and that single variable causes more baking failures than every technique on this page combined.
  2. Get an oven thermometer and preheat past the beep.
  3. Do not open the door in the first two thirds.
  4. Check the pan before you start, not after. Sixty percent full for a leavened cake.

The fifth — too much leavening — is prevented by reading the recipe rather than improving it.
